In batch manufacturing, a single number for 'how much do we have' is not enough. You need to know which lots you hold, which ones a batch consumed, what that batch cost, and which customers received it. Track lots, not just quantities

A material balance of "18.4 kg on hand" tells you nothing about expiry, supplier, cost basis, or CoA status. Lot-level tracking records each receipt separately:

  • Lot number and supplier
  • Received date and quantity, in the purchase unit
  • Cost per unit for that specific receipt
  • Expiry or retest date
  • Linked CoA and specification documents
  • Remaining quantity as batches consume it

FIFO consumption, done correctly

When a batch runs, the required quantity should drain the oldest open lots first, moving to the next lot when one is exhausted. Three details matter:

  1. Unit conversion. Formulas are often written in mg per unit while stock is held in kg. Convert through a common base before deducting, or the deduction is wrong by orders of magnitude.
  2. Yield scaling. Multiply the per-unit requirement by the batch size, adjusted for expected loss. Never deduct a per-unit quantity as if it were a batch quantity.
  3. Shortfalls. If available lots cannot cover the requirement, the system should flag the gap rather than allow negative stock — negative stock is how phantom inventory starts.

Deductions should also be reversible. If a batch is cancelled or a quote reverts from accepted to draft, the consumed quantities go back to the lots they came from, in the same order.

Separate packaging from ingredients

Bottles, lids, labels, shrink bands, and cartons behave differently from actives and excipients: they are counted rather than weighed, they have longer lead times, and label changes obsolete stock. Tracking them in the same undifferentiated list makes both costing and reordering harder. Keep them as distinct material types that still roll into the same formula cost.

Reorder points that account for incoming stock

Available stock is on-hand plus quantities on open purchase orders, minus quantities committed to scheduled batches. Comparing only on-hand against the reorder point causes duplicate purchase orders; ignoring committed quantities causes stockouts mid-run. Both are visible problems once incoming and committed quantities are shown on the material record.

Traceability in both directions

  • Backward: from a finished batch, list every raw material lot consumed, with quantities and CoA status.
  • Forward: from a raw material lot, list every batch that consumed it and every customer shipment those batches fed.

If either direction requires reconstructing history from emails and spreadsheets, your effective recall window is measured in days rather than minutes.

A weekly discipline that keeps records honest

  • Cycle count a rotating subset of materials and reconcile against system quantities.
  • Compare estimated vs. actual consumption for each completed batch.
  • Review lots approaching expiry or retest.
  • Clear any material missing a CoA before it is scheduled into a batch.
  • Confirm every open purchase order still has a realistic arrival date.
